Smarter systems.
Flourishing businesses.
Done-for-you AI agents for small businesses. Shipped in 30 days.
Ponderosa Systems builds practical, owner-friendly systems for small businesses. We diagnose what's slowing you down, choose the right tools, wire them together, and hand you the keys. Less busywork. More room to grow.
The space between duct tape and a six-figure consultant.
Most small business owners we meet have already tried two or three things. The cheap stuff didn't stick. The big-firm proposal felt aimed at a company twice their size. Ponderosa Systems is the practical middle: a right-sized partner who builds the systems your operation actually needs, then gets out of your way.
Going it alone
Cheap and flexible, but you become the integrator, the trainer, and the help desk. Most owners stall before anything reaches the team.
The practical middle
A 30-day engagement designs and ships your first system. From there, an optional retainer keeps it tuned and adds new ones as you grow.
Big-firm consultants
Smart people, beautiful slides, hand-off to a 60-page binder you'll never reread. Built for companies twice your size, billed accordingly.
Pick the engagement that fits where you are.
A one-time engagement gets your first system live in 30 days. A monthly retainer keeps it tuned and adds new systems as you grow. No hidden hours. No surprise invoices. Cancel any time after the first three months on a retainer.

What's in the monthly retainer.
The retainer isn't access. It's a real partner doing real work on your operation every month. Here's what shows up in your inbox after the first 30 days.
Performance dashboard, monthly
Auto-delivered the first business day of every month. System uptime, hours saved, dollars saved, and where the work backed up. No spreadsheet wrangling on your end.
Tuning call, monthly (Growth & Operate)
Thirty minutes with your systems lead to review the dashboard, surface anomalies, and decide what to adjust. Owner-led conversation. We come with answers, not status.
New agent or major upgrade, quarterly
Once a quarter we ship a fresh agent into your operation, or perform a major upgrade on an existing one. Scoped 30 days in advance, built and shipped inside the quarter. No new bill.
Ad-hoc support, anytime
Up to four hours a month on Growth, eight on Operate. For the inevitable "this thing did something weird, can you look?" requests. No tickets, no portals.
The 30-day engagement, week by week.
Every client follows the same path. Standardized so we ship on time. Here's what the four weeks look like.
Welcome & intake.
Contract signed, kickoff scheduled. You receive a welcome packet, an intake survey, and access to our shared workspace. We confirm which system we're shipping first.

Senior systems lead walks through your operation. We confirm the data sources, lock the scope, and agree on the metrics we'll use to grade success at 90 days.
Scope locked · Metrics agreedListen and map.
We sit beside you (virtually) and map how the work actually flows — the tools, the people, the friction. No assumptions. We surface the quick wins along the way.
Operations map deliveredDesign and build.
We design the smallest system that solves the bottleneck and start building. You see progress weekly. We work in your tools, in your tenant — you hold the keys throughout.

Real workflows run through it. We tune until the metrics hit. Your team gets a one-hour training session, recorded for the rest of the staff, plus runbooks they can use without us.

System goes into production. We watch the first week of traffic alongside you. If you're on a retainer, the monthly cadence kicks off. If not, you get a 30-day warranty and a clean handoff.

shipped to small businesses.
Real systems we've already built and shipped. Browse the ones closest to your operation — we customize each to your tools, your data, and your team. If you need something we haven't built before, that's fine too. We start with a blank page often enough.
Customer email assistant
Reads each new message in your support inbox, drafts an on-brand reply pulled from your past correspondence, and stages it for a one-click send. Your team becomes the editor, not the author.
After-hours voice agent
A trained voice agent picks up the line when your team is off the clock. Books appointments to your calendar, takes detailed messages, and texts the on-call person when the situation needs a human.
Inbound lead screener
Looks at every web form and sales-call transcript, scores fit against your ideal customer, and routes the warm ones to a rep with a one-paragraph brief. Cool leads drop into a nurture sequence automatically.
Proposal first-draft writer
Turns a structured intake into a tailored proposal or quote, drawn from your past deals and pricing. Your team starts with a finished draft, not a blank page.
Review response drafter
Watches your reviews across Google, Yelp, and the platforms that matter. The day a review lands, it drafts a thoughtful, brand-appropriate reply for you to approve and post in seconds.
AR follow-up agent
Reads your invoice aging report and sends polite, escalating reminders on the schedule you pick. The ones that need a real call get flagged for a human.
The questions owners ask before booking the call.
Short answers to the things most small business owners want to know before talking to us. If yours isn't here, ask it on the intro call.
How long does it actually take to ship the first AI agent?
Thirty days from kickoff. Week one is intake and operations mapping, weeks two and three are design and build, week four is test, train, and go-live. We watch the first week of production traffic with you.
What if my business needs an agent you haven't built before?
That's most of our work. The 30-day path — listen, map, design, build, ship — works the same whether the agent is on our standard list or one we haven't built. We start from a blank page often enough.
Who owns the agents you build?
You do. We build inside your tools, in your tenant, with your data. You hold the keys throughout the engagement and you keep them when it ends. If we ever part ways, the system stays running because it lives in tools you already pay for.
How is this different from a freelancer or off-the-shelf tool like Zapier?
Off-the-shelf tools work great until something breaks, edge cases pile up, or your team needs training — at which point the owner becomes the integrator and the help desk. Freelancers ship and disappear. We ship a working system, then stay on monthly to tune it, measure it, and add new ones. The retainer is what makes the difference between AI that sticks and AI that gets quietly abandoned.
What's the minimum commitment, and can I cancel?
The setup engagement is 30 days. If you continue on a monthly retainer, there's a 3-month minimum, after which you can cancel any time with 30 days' notice. No long-term contracts.
What tools do you integrate with?
The ones you already use. Common ones in our work: Gmail and Outlook, HubSpot and Salesforce and Pipedrive, Zendesk and Intercom and Help Scout, QuickBooks and Xero, Google Calendar, Calendly, Google Voice, Twilio, Slack and Teams, Notion. If your tool isn't on that list, ask — we've integrated with most things that have an API.
Do I need a technical team to work with you?
No. The owner needs to be available for about an hour a week during the build to confirm scope and review progress. Beyond that, your team only needs to be willing to use a button in the tools they already work in. We do the technical work; you make the operational decisions.
What if the agent doesn't perform?
Every engagement starts with a metric we agree on at the kickoff call — hours saved, days-to-pay, calls answered, time-to-first-reply, whichever fits your bottleneck. If the metric isn't moving 30 days after go-live, the system gets tuned, not abandoned. That's what the monthly retainer is for. If we genuinely can't make it work, we say so and refund the unused portion.
How do you handle data privacy and security?
Your data stays in your systems. We work in your tenant, under your access controls, with your audit logs. We don't move customer data to third-party servers we control. Where AI providers (OpenAI, Anthropic, etc.) are involved, we use the enterprise tiers that exclude your data from training and provide standard data-processing agreements.
