The space between duct tape and a six-figure consultant.

Most lenders and small business owners we meet have already tried two or three things. The cheap stuff didn't stick. The big-firm proposal felt aimed at a company twice their size. Ponderosa Systems is the practical middle: a right-sized partner who builds the systems your operation actually needs, then gets out of your way.

Going it alone

DIYtools, freelancers, late nights

Cheap and flexible, but you become the integrator, the trainer, and the help desk. Most owners stall before anything reaches the team.

Big-firm consultants

Six figuresenterprise engagements

Smart people, beautiful slides, hand-off to a 60-page binder you'll never reread. Built for companies twice your size, billed accordingly.

How it works.

Every business is different, so we don't sell a package off the shelf. We get to know your operation first, then build the plan around it. Three simple steps.

1

Book a call

A short call to understand where you're headed and what's slowing you down — and to see whether we're the right fit to help.

Are we a fit?
2

The audit

We dig into how your business really runs — in person or over Google Meet — and find where AI can save real time and money. You walk away with an AI Playbook built specifically for your company.

Deliverable: your AI Playbook
3

The plan

We scope the right engagement for your size and goals, then build it — or hand you the playbook to run yourself. Priced to the work, never one-size-fits-all.

Scoped to you
Start with a conversation

What's in the monthly retainer.

The retainer isn't access. It's a real partner doing real work on your operation every month. Here's what shows up in your inbox after the first 30 days.

Performance dashboard, monthly

Auto-delivered the first business day of every month. System uptime, hours saved, dollars saved, and where the work backed up. No spreadsheet wrangling on your end.

Tuning call, monthly (Growth & Operate)

Thirty minutes with your systems lead to review the dashboard, surface anomalies, and decide what to adjust. Owner-led conversation. We come with answers, not status.

New agent or major upgrade, quarterly

Once a quarter we ship a fresh agent into your operation, or perform a major upgrade on an existing one. Scoped 30 days in advance, built and shipped inside the quarter. No new bill.

Ad-hoc support, anytime

Up to four hours a month on Growth, eight on Operate. For the inevitable "this thing did something weird, can you look?" requests. No tickets, no portals.

The 30-day engagement, week by week.

Every client follows the same path. Standardized so we ship on time. Here's what the four weeks look like.

Day 0–1

Welcome & intake.

Contract signed, kickoff scheduled. You receive a welcome packet, an intake survey, and access to our shared workspace. We confirm which system we're shipping first.

Welcome packet · Workspace access
Day 3

60-minute kickoff call.

Senior systems lead walks through your operation. We confirm the data sources, lock the scope, and agree on the metrics we'll use to grade success at 90 days.

Scope locked · Metrics agreed
Day 4–10

Listen and map.

We sit beside you (virtually) and map how the work actually flows — the tools, the people, the friction. No assumptions. We surface the quick wins along the way.

Day 11–20

Design and build.

We design the smallest system that solves the bottleneck and start building. You see progress weekly. We work in your tools, in your tenant — you hold the keys throughout.

System in staging · Eval scorecard
Day 21–25

Test, train, document.

Real workflows run through it. We tune until the metrics hit. Your team gets a one-hour training session, recorded for the rest of the staff, plus runbooks they can use without us.

Runbooks delivered · Training recorded
Day 26–30

Go live.

System goes into production. We watch the first week of traffic alongside you. If you're on a retainer, the monthly cadence kicks off. If not, you get a 30-day warranty and a clean handoff.

Practical AI automations,
shipped to lenders and SMBs.

Real systems we've already built and shipped. Browse the ones closest to your operation — we customize each to your tools, your data, and your team. If you need something we haven't built before, that's fine too. We start with a blank page often enough.

Customer email assistant

Reads each new message in your support inbox, drafts an on-brand reply pulled from your past correspondence, and stages it for a one-click send. Your team becomes the editor, not the author.

6+ hrs/wk back

After-hours voice agent

A trained voice agent picks up the line when your team is off the clock. Books appointments to your calendar, takes detailed messages, and texts the on-call person when the situation needs a human.

Appointments while you sleep

Inbound lead screener

Looks at every web form and sales-call transcript, scores fit against your ideal customer, and routes the warm ones to a rep with a one-paragraph brief. Cool leads drop into a nurture sequence automatically.

Hot leads in under 5 min

Proposal first-draft writer

Turns a structured intake into a tailored proposal or quote, drawn from your past deals and pricing. Your team starts with a finished draft, not a blank page.

Minutes, not hours

Review response drafter

Watches your reviews across Google, Yelp, and the platforms that matter. The day a review lands, it drafts a thoughtful, brand-appropriate reply for you to approve and post in seconds.

Replies in under 24 hours

AR follow-up agent

Reads your invoice aging report and sends polite, escalating reminders on the schedule you pick. The ones that need a real call get flagged for a human.

Days-to-pay halved

The questions owners ask before booking the call.

Short answers to the things most lenders and small business owners want to know before talking to us. If yours isn't here, ask it on the intro call.

How does working with you start?

It's a simple path. First you learn what's possible — at a luncheon, panel, or a quick intro call. Then we get on a call to see whether we're a fit. From there we run an audit of your business, which produces an AI Playbook built specifically for you. Then we scope the right engagement, whether that's us building it or handing you the playbook to run.

What is the AI audit, and what do I get?

We dig into how your business actually runs — in person or over Google Meet — talk to the people who do the work, and find where AI can save real time and money. You walk away with an AI Playbook: a specific, prioritized plan for your company. You can implement it yourself, or have us build it.

How much does it cost?

Every business is different, so we don't sell a package off the shelf — what fits a solo shop won't fit a 200-person company. The audit is scoped to your size, and any engagement after it is priced to the actual work involved. You'll always know the number before you commit. No surprise invoices.

Who owns what you build?

You do. We build inside your tools, in your tenant, with your data. You hold the keys throughout and keep them when we're done. If we ever part ways, everything keeps running because it lives in tools you already pay for.

How is this different from a freelancer or an off-the-shelf tool like Zapier?

Tools like Zapier are great until something breaks or your team needs training — then the owner becomes the integrator and the help desk. Freelancers ship and disappear. We're consultants: we find the right automations for how your business actually works, build or configure them, and can stay on to tune and expand as you grow.

Who is this not a fit for?

If you're in a highly regulated, high-security environment — HIPAA-covered healthcare, banking, anything that needs that level of compliance — that's a different toolset and a different kind of provider, and we'll tell you so up front. We work best with businesses that have room to move quickly.

Do I need a technical team to work with you?

No. The owner needs about an hour a week during a build to confirm scope and review progress. Beyond that, your team just needs to be willing to use a button in the tools they already work in. We do the technical work; you make the operational calls.

How do you handle data privacy and security?

Your data stays in your systems. We work in your tenant, under your access controls, with your audit logs. We don't move customer data to third-party servers we control. Where AI providers (Anthropic, OpenAI, etc.) are involved, we use enterprise tiers that exclude your data from training and come with standard data-processing agreements.

What tools do you integrate with?

The ones you already use — Gmail and Outlook, HubSpot, Salesforce and Pipedrive, Zendesk, Intercom and Help Scout, QuickBooks and Xero, Google Calendar, Calendly, Twilio, Slack and Teams, Notion, and most anything with an API. If your tool isn't listed, just ask.

Get started

Two ways
to start.

Tell us what's slowing your business down and we'll come to the call with thoughts. No deck, no obligation. You'll leave with at least one useful idea — whether or not we end up working together.
